The situation
RT Edgar is a prestige property brand with roughly 150 years of history and a franchise network of independent offices. That history is an asset and a constraint at the same time: the name carries weight, and every office had been interpreting it slightly differently for years.
The problem
The brand was not broken in the way brands are usually described as broken. It was inconsistent at the edges, where the customer actually meets it: office by office, listing by listing, agent by agent.
The instinct in that situation is to commission a refresh. New identity, new templates, a launch. That treats the symptom. The real problem was that nothing existed to make consistency easier than inconsistency for the 200+ people producing work every day.
The decision
Reposition rather than redecorate, and treat the rollout as part of the strategy rather than as the thing that happens after it.
The test we set: could an agent in any office produce on-brand work faster using the system than working around it? If not, the network would route around whatever we made, exactly as it had before.
The work
Repositioning and brand system for the network.
Franchise-wide training, so the system arrived with the people who had to use it rather than as a PDF in an inbox.
Tech-stack design, so the tools the offices already ran were part of the answer instead of an obstacle to it.
A live, integrated design system that every office draws from, the artefact that makes the position operable rather than aspirational.
The result
+41% organic property enquiries.
One live design system in the hands of 200+ staff across the network.
A 150-year brand made consistent at the point of customer contact, without flattening the independence the franchise model depends on.
A network brand is not a design problem, it is a distribution problem. The strategy is only real once the people furthest from the decision can act on it without asking permission.
